Measuring the Impact of Behavioural Design in Security

When organisations talk about measuring the success of security initiatives, the conversation often gravitates towards technical metrics: number of blocked phishing emails, endpoint detections, or patch compliance rates. While these indicators are useful, they don’t capture the human side of security.
If your aim is to embed security into the way people work by designing systems, defaults, and processes that make secure behaviour easier, then you need to evaluate success through a behavioural lens. That means shifting focus from “what the technology blocked” to “how people behave when security is designed into their environment.”

1. Behavioural KPIs: Measuring Uptake Without Extra Training
One of the most powerful indicators of success in behavioural design is when people naturally adopt secure practices without additional training or reminders.
For example:
- Adoption of passwordless login: If employees move smoothly to biometrics or passkeys because they are the easiest option, uptake rates become your behavioural KPI.
- Use of secure collaboration tools: If teams default to using the approved, secure file-sharing system rather than external apps, you’ve successfully embedded the desired behaviour.
The key is to measure spontaneous behaviour change, what happens when the system itself nudges users towards security, without requiring them to remember or be persuaded.
2. Observing Behavioural Drift When Defaults Change
Changing defaults is one of the most effective ways to influence behaviour. But how do you know it’s working? By observing what happens when you remove or alter the default.
Consider this scenario:
- When MFA is enabled by default, usage is close to 100%.
- When MFA is made optional, uptake drops significantly.
This drop is a form of behavioural drift. By measuring the change in adoption when defaults are adjusted, you reveal how much the behaviour depends on environment design rather than personal motivation.
This kind of data helps security leaders argue for keeping secure defaults in place, even if optionality might appear more “flexible.”
3. Using A/B Testing to Compare Secure-by-Default vs. Optional Security Features
A/B testing isn’t just for marketing campaigns; it’s a powerful tool for behavioural security.
For example, you could test two groups of employees:
- Group A is enrolled automatically in device encryption with no opt-out.
- Group B is offered encryption but must actively choose to enable it.
By comparing adoption rates, user friction, and downstream incidents, you gain evidence on how effective secure-by-default design is compared to optional adoption.
These experiments don’t need to run forever. Even short-term A/B tests can provide valuable data on which design choices lead to lasting behavioural outcomes.
4. Linking Behavioural Metrics with Security Incident Reduction
Behavioural KPIs shouldn’t exist in isolation. The ultimate goal is to see whether secure behaviour correlates with fewer incidents.
Examples of connections you might measure:
- Phishing resilience: Did higher use of password managers correlate with fewer credential-related incidents?
- Shadow IT reduction: Did adoption of the approved secure tool reduce the number of incidents caused by unapproved apps?
- Data handling: Did defaults for encryption at rest and in transit reduce accidental data leaks?
By linking behavioural metrics with incident data, you create a compelling story: not just “people are behaving differently,” but “those behaviours are protecting the organisation in measurable ways.”

Technical metrics will always have their place, but if your organisation is serious about embedding secure behaviours by design, then behavioural measurement is essential.
By tracking adoption without training, observing behavioural drift, experimenting with A/B testing, and linking behaviours to incident outcomes, you can demonstrate, with evidence, that security by design works.
This is how you move from “security as compliance” to “security as culture.”
